- Monthly steering committee update. Status (green/yellow/red), key milestones, risks, asks. One page maximum.
- Sponsor update when something material changed (scope shift, budget request, timeline slip). Acknowledge, propose, ask.
- Quarterly business review (QBR) summary aligned to OKRs or strategic goals so the project's connection to outcomes is obvious.
Customize for your workflow
- Use the same color status (green/yellow/red) every update so trends are visible at a glance. Going from yellow to green is a story; jumping from red to nothing is a red flag.
- Open with the ask if there is one. 'I need 2 more headcount by July to hold the timeline' should not be in paragraph 4.
Common questions
How honest should I be about red status?
Very. Stakeholders forgive bad news delivered early; they don't forgive surprises at the deadline. A clear 'we're red because of X' invites help.
Should I include the team's view or just my own?
Both. 'I think we'll hit June, the team thinks August, here's why we differ' is more credible than a single confident-sounding number.
